When Information Stops Being the Business Moat
A durable strategy lens for firms facing cheaper research and synthesis: strengthen proprietary context, judgment, integration, accountability, and service.
When AI commoditizes information access, durable advantage shifts to judgment, service, and relationships
When AI makes common information easier to find, summarize, or assemble, access alone becomes a weaker basis for differentiation. Durable advantage moves toward context that competitors cannot reconstruct quickly, judgment under uncertainty, integration into the client's workflow, accountability for the decision, service execution, and relationships that continue to improve the outcome.
Information does not become worthless. The weaker claim is that possession or retrieval alone remains a durable reason to pay one firm instead of another.
The value shift

The client usually buys a better decision, not the document that carries it. A market report, memorandum, underwriting file, offering memorandum, valuation, or strategy deck is useful because it changes what the client can understand, approve, negotiate, or execute.
The durable question is therefore not whether AI can produce the artifact. It is which parts of the service still change the decision and the result.
What the episode contributed
[[E81 - Transcript - e81-leveling-the-playing-field-ais-assault-on-information-gatekeepers (Dropbox copy 1)]] records Dalton Anderson and Luke Tatman examining the difference between gathering information and using it.
Luke described commercial real estate firms that historically assembled data, built models, and presented the result. He argued that easier access places more pressure on the quality of the data, the story the firm can support, and its ability to originate and execute a deal.
Dalton pressed the relationship boundary. A long relationship still has to survive a material difference in speed, price, information, or service. The conversation therefore treats trust as economic infrastructure, not as immunity from comparison.
[[When Information Stops Being the Moat]] develops the idea into a public strategy article with primary research, a CRE case, a regulated-profession accountability example, and a reusable moat test.
The moat test
| Test | Durable question |
|---|---|
| Access | How quickly can a capable alternative obtain the essential inputs? |
| Substitutability | Can another team produce a credible alternative without major switching cost? |
| Accountability | Who is responsible when the recommendation is wrong? |
| Outcome | What improves because this service exists? |
An advantage weakens when a capable buyer can obtain a credible substitute quickly, inspect it cheaply, switch with little disruption, and reach the same outcome.
An advantage strengthens when it includes hard-to-recreate context, improves a consequential decision, survives independent review, integrates into execution, and carries responsibility for the result.
Evidence and limits
The Generative AI at Work field study and professional writing experiment provide task-level evidence that generative AI can change time and productivity for bounded work.
The peer-reviewed jagged technological frontier study shows why those gains should not be generalized into a smooth replacement story. Performance depends on whether the task falls inside the tested system's capabilities.
ABA Formal Opinion 512 provides a professional example where competence, confidentiality, verification, supervision, communication, candor, and fees remain attached to the responsible lawyer. It is model-rule guidance for lawyers, not a universal rule for every profession.
The canonical evidence map and source boundaries are recorded in [[Professional Services Information Moat Research Note]].
Where the lens applies
This framework is useful when a service depends materially on commonly available data, research, summaries, first-pass analysis, or production of a familiar artifact.
It should not erase lawful exclusive data rights, scarce local knowledge, physical execution, licensing, security, regulation, or a relationship that materially lowers coordination and execution costs.
Any current claim about a named model, vendor, data source, firm, market, employment effect, price, or business result requires fresh evidence.
Connected Venture Step ideas
[[E103 - Backstroke - From Selling Hours to Selling Outcomes with RJ Talyor]] applies a related distinction to agency work. When production tools are easier to obtain, an offer needs visible strategic judgment, customer context, and accountable outcomes.
[[AI integration in the workplace requires structural workflows over wrappers]] is the operating complement. A differentiated promise still needs a workflow that defines inputs, authority, review, failure handling, and ownership.
The source-bound guest context remains in [[Luke Tatman Guest Profile]]. The raw transcript remains immutable.
AI assistance was used for research organization, drafting, and validation. Publication remains unauthorized.
