Pilot charter

The charter names the decision, sponsor, accountable business owner, task, users, data, product and version, tenant, plan, configuration, duration, baseline, measures, prohibited use, downstream authority, and stop condition.

The pilot is not an informal rollout. Participants use only the approved task, source set, accounts, and sharing path.

Measures

Outcome measures cover correctness, completeness, and task success. Work measures cover elapsed time, review time, correction time, rework, and support. Evidence measures cover citations and source fidelity. Risk measures cover access, disclosure, harmful errors, incidents, and user confusion.

Adoption and prompt count describe use. They do not prove value.

Operations

Before launch, owners verify permissions, retention, logging, connected sources, model or service terms, accessibility, incident intake, support, and output review.

During the pilot, a reviewer samples successes and failures. Users can report issues without being penalized for stopping use.

Closeout

The closeout compares results with the baseline and accounts for license, training, administration, review, correction, incident, and switching costs.

The decision is expand, narrow, revise, pause, or stop. Any expansion requires a new scope and approval.
