That example is dated and personal. It can illustrate the method but cannot establish an optimal work limit.

The Official Guide to the Kanban Method describes limiting work in progress, managing flow, explicit policies, feedback loops, and matching demand with capacity. It treats a work-in-progress limit as a policy that constrains how much work can be active in a defined part of a system.

The guide does not supply one universal number. The E078 page should ask the reader to choose an initial limit, observe flow and blocked work, and revise the policy.

Task-switching evidence

Rubinstein, Meyer, and Evans reported four laboratory experiments involving classification and arithmetic tasks. Task alternation produced switching-time costs, with larger costs under more complex rules and smaller costs when cues were available.

This is laboratory evidence about specific cognitive tasks. It supports the limited statement that switching can carry a cognitive cost. It does not quantify the cost of switching entire workplace projects or prove that all parallel work is harmful.

The public guide should separate work into active, waiting, and stopped states. Active work needs a completion condition and a work-in-progress policy. Waiting work needs a reason and review date. Stopped work needs an explicit decision so it does not remain a hidden commitment.

The next action should reduce the current constraint or produce the evidence needed for the next decision. A true safety, legal, security, customer, or operational emergency can override the queue through a defined expedite rule.

The useful measures are completed work, time to complete, blocked age, unfinished work, rework, and whether an override met the expedite policy. Activity volume alone is not completion.
