Outcome goals describe the external result you want. Performance goals define a measurable standard for your own performance. Process goals direct attention to the behaviors or strategies you can execute.
Use all three as a stack. The outcome provides direction, the performance measure shows whether you are improving, and the process tells you what to do next. A process goal without feedback can become empty activity. An outcome goal without a process can become a wish.
The three goal types answer different questions
The distinction is easiest to see in competition.
An outcome goal is to win the race. Winning depends on your performance, the other competitors, the course, and events you do not control.
A performance goal is to run the race in a target time. Other competitors no longer determine whether you meet the standard, but conditions and execution still affect the measured result.
A process goal is to hold the planned pace through a section, execute a breathing pattern, complete the scheduled training session, or use a specific strategy at a known point. The action sits closer to direct control.
The same structure applies outside sport.

The categories can overlap in real work. Publishing an episode is an outcome of the production process and a process input to building an audience. The useful question is where the goal places attention at the moment of action.
What the sport research found
Williamson and colleagues conducted a systematic review and meta-analysis of goal setting in sport. The review screened 17,841 records and included 27 studies.
The authors reported the largest pooled performance effect for process goals, followed by performance goals, with a negligible pooled effect for outcome goals in the included literature. The publisher PDF presents the full study selection, analyses, and limitations.
This is meaningful evidence for sport. It is not a universal law for every organization or life decision. The included studies differ in their designs, sports, participants, interventions, and outcomes. Outcome goals provide direction
An outcome goal makes the work answer to something.
"Record every week" can become a disciplined way to make a bad show if no desired audience, subject, or quality matters. "Contact five prospects each day" can produce activity while ignoring whether the prospects have a real problem the company can solve.
The outcome supplies the reason to choose one process instead of another. It can also reveal whether the project is still worth pursuing.
The problem begins when the desired result becomes the daily instruction. "Win," "grow," "get promoted," or "go viral" does not specify an action. It can pull attention toward a scoreboard that the person cannot directly command.
Outcome goals can also invite gaming when the number becomes the entire definition of success. A team can borrow revenue from a future period, lower quality, accept bad-fit customers, or hide failures to protect the visible result.
Keep the outcome. Do not mistake it for an operating plan.
Performance goals create a standard
Performance goals translate direction into evidence.
A runner can target a time. A writer can target a publication cadence and revision standard. A sales team can track qualified conversations, conversion, retention, or revenue quality. A product team can measure task completion, error, recovery, and customer time.
The measure should sit close enough to the intended result to be useful and far enough from outside control to support learning.
Performance goals fail when the measure replaces judgment. A metric can encourage the behavior used to calculate it rather than the outcome the organization originally cared about.
Use more than one measure when a single number can be improved by sacrificing something important. Pair speed with error, acquisition with retention, output with correction, or delivery with customer success. The exact pair depends on the work.
Process goals direct the next action
A process goal names the behavior or strategy to execute.
When Dalton restarted Venture Step, his minimum commitment was to record for at least ten minutes every week. The process did not require a guest, a perfect topic, or a specific audience number. It made starting possible during a weak week.
That threshold was Dalton's operating choice, not a researched universal. Its strength came from being small enough to repeat and close enough to the real work to create material, practice, and feedback.
A useful process goal should answer four questions in plain language. What will happen? When or under what cue will it begin? What counts as a completed repetition? What evidence will be available for review?
Peter Gollwitzer and Paschal Sheeran's implementation-intentions work adds an important planning detail. An if-then plan links a specific situation with a goal-directed response. "If it is Thursday at 7 p.m., then I will open the recording setup and make the weekly ten-minute recording" is more actionable than "I will podcast more."
The authors' meta-analysis page reports that 94 tests produced an overall medium-to-large effect on goal attainment. That evidence supports precise cue-linked action. It does not make the underlying action useful by itself.

The process earns repetition only while evidence connects it to the desired result.
Begin with the outcome. Describe why it matters and which outside conditions affect it.
Choose a performance standard that would show movement without pretending to control everything. Then define a process action that can be scheduled and observed.
After enough repetitions to produce evidence, review the stack. If the process happened and performance improved, continue. If the process happened and performance stayed flat, change the method. If performance improved and the outcome remained absent, examine the time horizon or external assumptions. If the outcome no longer matters, stop preserving the process merely because it has become a habit.
When process goals fail
Process goals can create the comforting appearance of discipline.
A person can complete the same sales activity, workout, writing session, or study routine without noticing that results stopped improving. The process becomes a ritual protected from evidence.
A minimum can also turn into a ceiling. Dalton's ten-minute recording rule preserved continuity. It did not define the full effort needed to research, edit, source, publish, distribute, and improve a strong episode.
The process can be controllable and still be poorly chosen. Sending more messages will not fix a bad offer. Recording more will not correct invented facts. Repeating an exercise with poor form can reinforce the wrong movement.
This is why the performance layer matters. Process goals direct attention. Feedback decides whether they deserve another repetition.
Where the evidence changes
The sport meta-analysis does not tell a company which sales, product, or creative process to adopt. It also does not imply that outcome goals should disappear.
Implementation intentions help translate an existing goal into action. They work best when the cue is identifiable and the response is viable. They cannot repair a goal the person does not value or a behavior that does not produce the desired result.
In uncertain work, the process may need to be an experiment rather than a production routine. The goal could be to test one assumption, inspect the result, and choose the next experiment. Repetition without variation would slow learning.
