Product Commitment Evidence Model

Product research is incomplete when it ends at discovery. A trend, keyword, active advertisement, bestseller, high review count, or vendor opportunity score can generate a candidate. None of those signals alone establishes a defendable business.

The commitment model uses five evidence layers. Demand asks whether a defined customer takes a costly action to solve the problem. Economics asks whether the sale covers complete variable cost, acquisition, returns, overhead, and cash timing. Differentiation asks whether a target buyer notices and values the proposed difference. Delivery asks whether sourcing, quality, fulfillment, service, and compliance can support the promise. Downside asks what happens when demand, price, lead time, conversion, returns, or storage perform worse than expected.

Shared data can help every participant, which makes it weak evidence of a private advantage. The advantage must come from an operating capability, customer understanding, product system, distribution path, claim evidence, service model, or execution combination that is difficult to copy.

The model does not require certainty. It requires a visible relationship between evidence quality and commitment size. Weak evidence may justify another interview or sample. Stronger evidence may justify a reversible test. Inventory risk should increase only when the evidence and the business's capacity to absorb loss increase with it.
