Definition
Product-founder fit is a working hypothesis that the team can understand the problem, reach representative users, earn trust, build and operate a solution, reach buyers, and remain motivated long enough to learn.
It is not a demographic, prestige, personality, or resume archetype. Some advantages come from lived experience or prior work. Others can be learned, hired, partnered, or built through repeated evidence.

Confidence is not a state. Attach an artifact to every claimed strength.
Twelve-month work test
Define the actual work required over the next twelve months. Include user research, product, engineering, data, sales, support, security, privacy, regulation, hiring, finance, and operations in proportion to the venture.
Map the team against that work, not against a generic founder profile.
A founder can be a strong fit for the problem and still need a co-founder, employee, adviser, licensed professional, vendor, or distribution partner. A missing regulated or safety-critical capability cannot be replaced by enthusiasm.
Gap experiment
Select the gap most likely to block learning or responsible delivery. Design a test.
For user access, attempt to recruit a representative set through a realistic channel. For trust, ask for a workflow observation or limited authorized data. For sales, test whether the actual buyer will schedule a decision conversation. For technical capability, build the critical slice and have it independently reviewed.
Record cost, time, evidence threshold, owner, and stop condition.
Update rule
Revisit the map after user conversations, tests, delivery, sales cycles, incidents, and team changes. Product-founder fit can strengthen, weaken, or move to another segment.
The result is not "founder fit achieved." It is a current capability and access picture with explicit gaps and a decision about how to close or respect them.
